gstack now installs into Gemini CLI, and draws mockups with Gemini

gstack now installs into Gemini CLI (experimental), and its design skills draw real mockups with Gemini when you have no OpenAI key. Also: older installs drop about 510 MB of test packages, /ship skips a second review loop when only main moved, a .gstack-project file gives a nested repo its own memory, wave PRs for long merge queues, a /freeze path-escape fix, and fixes for false secret alarms, stalled updates and /retro global. Covers gstack 1.92.2.0 to 1.92.22.0 (21 releases, 2026-10-31 to 2026-11-01), for Claude Code users. gstack now installs into Gemini CLI, with every skill in Gemini's own skills folder. You ask for one by name, like gstack office hours. The host is experimental, and a per-project install is refused.
Without an OpenAI key, /design-shotgun and the other design skills fell back to wireframes. Now they draw real mockups with Gemini, on a free Google key. On the free tier, Google may use your prompts.
Older gstack installs kept about 500 megabytes of test and eval packages they never used. The next setup removes them once, which roughly halves the folder, and puts everything back if the install fails.
/ship used to rerun its full review, about 19 dollars a time, after main moved or a test changed. Now those skip it, or get one reviewer. A real product change still takes the full loop.
gstack filed a nested repo's checkpoints under the outer repo, so /context-restore couldn't find them. An empty .gstack-project file now makes that folder its own project. Above several repos, it gives them one shared memory.
Each merge train slot costs about 15 minutes of gate runs. With more than six pull requests waiting, gstack now suggests landing three to six as one wave, in one slot. Trains also carry five, up from three.
/freeze only resolved folders that already existed, so a path climbing out through a new folder or a symlink got through. Now it resolves the whole path, and blocks any path it can't place.
Python and Dart type names no longer fail the secrets check. An update the surrounding project keeps undoing now stops and prints the fix. /retro global counts Kimi Code, OMP and Antigravity. I'd upgrade for the Gemini mockups alone.
